HEAT rounds have practically always had ridiculously low damage output at best, and they also have an RNG system where the game decides your shot has zero penetration, leaving you completely defenseless against the enemy you shot.
There are several bullet types in the game that are a complete disaster, such as HEAT, APCR, and HESH. These three bullet types have a random damage and penetration system programmed into them that usually puts you at a huge disadvantage against any enemy.

Rounds don’t spall, armor does.
And armor is going to be consistent with excess pen, armor thickness, and armor type.

You clearly haven’t used HEAT-FS recently, I failed to penetrate a leopard 1 4 times on a perfect side shot yesterday.

Multiple times since the past 2 weeks or so shots on ammo racks just fails to penetrate or just yellows the ammunition when they do.

It looks like the cummulative jet doesn’t form correctly, rounds overpressure by tnt values but don’t penetrate armor anymore, and the contrary is seen to, sometimes bad shots just nuke the tank you shot without any reason.

But the round fired (in tandem with the armor type of the last plate) determines pattern, amount and size of the spall. If you fire different rounds at the same vehicle you’re going to get different spall effects.

Buddy, I shot the side of a tiger h1 in my M-51 (400mm of pen with heat) and got a hit. Even when it does pen, it always takes at least 3 shots to kill a tank even though heat shells have good explosive filler, the post pen really needs a buff.

The truth is, these devs don’t make mistakes. I mean, they improved the HEAT damage model, so what happened was that they ended up doing it wrong and it ended up working even worse than before, haha.

You can’t even guarantee pen at all, regardless of round and armor value.

Currently playing the AMX-30 (1972), Heat often do a hit or no damage at all, I recently shot at the cheek of a Maus, no pen despite simulating the shot at the end of the game and it showing me completely different result

I am noticing this issue with side shots too, something is not right when kinetic rounds like apds that are supposed to pen less than the 152mm heat on the m60a2 can pen the side of a tank when all of the shaped charge of the heat round is eaten by a tiny road wheel. This is absolute nonsense and has cost me so much wasted shots. There is a bug report on this though, that i shared replays on, i think you should do the same because the 152mm heat wasnt this bad a year ago Community Bug Reporting System

same here recently i fought an is7 using a m60a2, despite shooting at the lfp, turret and other places the 380mm penning heat shell did absolutely no damage whatsover

More than 20 days with HEAT damage bug,that practically turns many of the game’s tanks into complete garbage, and it still hasn’t been fixed.
Thankfully, that update was supposed to improve the HEAT damage to make it a bit more realistic.
